I've been thinking about the AI gold rush lately, not the models or the compute, but the people and the systems we're building around them.
After watching billion-dollar acqui-hires and $100M signing bonuses make headlines, I keep coming back to one question: What happens when the models become commoditized?
The answer, I believe, lies not in the technology itself, but in how we design the culture, talent, and strategic systems that surround it. This is where design leadership becomes business strategy. Let me share what I'm seeing at the intersection of AI, design, and long-term competitive advantage.
Culture is the only moat that scales
Here's something that might sound obvious but bears repeating:
Anthropic and Safe Superintelligence aren't winning on scale, they're winning on why.
When top researchers leave OpenAI for smaller, mission-driven labs, they're not chasing bigger compute budgets. They're chasing clarity of purpose. They want to work somewhere that aligns with their deepest beliefs about what AI should become.
This is a profound design challenge disguised as a talent problem.
Culture is designable infrastructure. Just like we design user experiences, we can design organizational experiences, the daily rhythms, decision-making processes, and incentive structures that either attract brilliant people or repel them.
The design question becomes: How do we create environments where the best minds want to stay?
The answer isn't ping-pong tables or free lunch. It's psychological safety to pursue ambitious ideas, autonomy to follow their curiosity, and transparency about how their work connects to something meaningful.
Design leaders who understand this shift from crafting interfaces to crafting systems, and that includes the human systems that make everything else possible.
Build systems, not buzz
The AI performance leaderboards change every month. What endures are the feedback loops, decision systems, and research processes that help teams learn and adapt faster than their competition.
We're not trying to build the flashiest analytics tool; we're designing systems that help teams make better decisions, faster. The magic isn't in any single feature, it's in how all the pieces work together to accelerate learning. The same principle applies to AI strategy.
Instead of betting everything on the next breakthrough model, smart organizations should focus on building adaptive loops:
Research processes that turn failures into insights quickly
Decision-making systems that can pivot without losing momentum
Knowledge-sharing practices that compound learning across teams
Feedback mechanisms that capture what's working and what isn't
These systems become more valuable over time, not less. They're the difference between one-hit wonders and sustained innovation.
Designing AI's understanding
Scale AI has a $14 billion valuation. On the surface, they label data. But what they're really selling is human judgment at scale, the ability to encode meaning, context, and nuance into formats that machines can learn from.
This is fundamentally a design problem. High-quality training data isn't just about accuracy; it's about capturing the why behind human decisions. How do we structure annotations so they preserve context? How do we design labeling workflows that maintain consistency across thousands of contributors? How do we encode cultural nuances and edge cases?
What Figma did for design workflows, someone will do for AI data pipelines. The winner will be whoever figures out how to make complex annotation tasks feel intuitive, collaborative, and even enjoyable. This isn't just a technical challenge, it's a human-centered design challenge. And design-led thinking will unlock that next wave.
Rethinking talent as product
The best AI researchers don't join companies for signing bonuses (partly). They join for freedom, clarity, and philosophical alignment.
This realization hit me recently when I was reflecting on why certain teams felt magnetic while others struggled to retain talent. The magnetic teams didn't just have better managers, they had better systems for helping people do their best work.
Imagine designing an AI lab like you'd design a product:
What's the onboarding experience? How quickly can new researchers contribute meaningfully?
What's the feedback loop? How do people know their work matters?
What's the growth path? How do individual ambitions align with organizational goals?
What's the collaboration model? How do different expertise areas blend and learn from each other?
This is where design leadership becomes strategic. Talent experience is business strategy. The organizations that figure out how to design for researcher happiness and productivity will attract the best minds, regardless of compensation packages.
AGI may be a mirage, but specialized intelligence isn't
Here's a contrarian take: The race for artificial general intelligence (AGI) might be the wrong race entirely. As someone who's spent years in design, I know that constraints often yield the most innovative solutions. The best products don't try to be everything to everyone, they solve specific problems exceptionally well.
I suspect the same will be true for AI. Instead of betting everything on general intelligence, let's double down on domain-specific intelligence that collaborates beautifully with humans. Systems that understand context, adapt to individual working styles, and enhance rather than replace human capabilities.
Design is the bridge between intelligence and usefulness.
The winners won't be the teams with the biggest models they'll be the teams that figure out how to make specialized AI feel natural, trustworthy, and indispensable in specific contexts. This means designing interfaces that reveal AI's reasoning, not just its outputs. It means creating interaction patterns that build user confidence over time. It means thinking about AI as a collaborator, not a replacement.
What this means for “design” leaders
As someone who's moved from design into the world of data and AI, I've learned that our role is expanding beyond making things beautiful or even functional. We're becoming architects of human-AI collaboration.
This requires us to think bigger:
How do we design cultures that attract and retain the best talent?
How do we create systems that accelerate learning and adaptation?
How do we encode human judgment into machine-readable formats?
How do we make specialized intelligence feel natural and trustworthy?
These aren't just design questions, they're strategic questions. And answering them well might be the difference between building something that lasts and building something that gets swept away by the next wave of hype.
The truth is, the AI race isn't just about compute or models, it's about how we design the culture, teams, and long-term systems around them.
Every AI breakthrough becomes table stakes within months. Talent and trust? Those take years to build and seconds to lose. Let's build what can't be copied.
